How do I scale SEO across my whole book of business?

Short answer

By standardising the recurring work and only customising the strategy. Most agencies do the reverse, which is why the twelfth account is harder than the first.

A partner's team lead said link acquisition itself was fairly easy — it was doing it repeatably across an entire book, at a controlled cost, that stayed hard. That's the real problem in white label, and it isn't about SEO skill.

What breaks at scale is never the technique. It's that account eight gets a different process than account three because a different person did it, and now nobody can staff either one without the person who built it.

The five standing tasks

Every account here gets the same recurring work every month: schema audit and update, metadata audit, internal linking audit, site health check, crawl and indexing monitoring. Those five are identical across a plumber and a surgical device manufacturer. The strategy on top differs. The floor doesn't.

Where the margin actually leaks

  • Your hours, not the wholesale rate. Two agencies buy the same package and run different businesses because one spends 45 minutes a month on it and the other spends six hours chasing their provider. Model it here, including your own time.
  • Per-location tooling fees. Listing sync priced per location per month can quietly eat a multi-location account's margin. Sometimes managing the top authoritative sources and syndicating beats live-syncing everything.
  • Bespoke reporting. A custom report per client is a custom report to maintain forever.

The SOP test

If your provider can't hand you a written process for what happens every month, you don't have a scalable partner — you have one person's availability. Ask for it before the second account.

Follow-ups

Do I get the process documented?

Yes. SOPs for what recurs monthly, so your team can staff it without me.

What happens as I add accounts?

Rates improve with volume, and the bigger win is that your hours per account should fall, not rise.
